How Long a CRM Implementation Really Takes
Realistic timelines by team size, from a two week setup to a three month rollout. What actually drives the calendar, and which parts you can genuinely shorten.
This is the second question every prospect asks, right after what it costs. The honest answer is that the software is almost never the bottleneck. Configuring a pipeline takes hours. Agreeing on what the pipeline should be takes weeks. So a realistic timeline is mostly a map of your own decisions, not of the vendor's work. Below are the ranges we plan with, what sits inside them, and where the time actually goes.

These are working ranges from implementation practice, not a price list. They assume one CRM, one company, and a team that can free up a few hours a week.
Add time if you are migrating from a system with years of history, if you need integrations with an ERP or a planning tool, or if more than one department has to agree on the same pipeline.
One to five users, one pipeline, clean data: two to three weeks from kickoff to live.
Five to fifteen users, two pipelines, a migration from another CRM: four to six weeks.
Fifteen to fifty users, multiple teams, integrations with other systems: eight to twelve weeks.
Add two to four weeks for any integration that writes back into a finance or planning system.
Add time, not money, for every extra department that needs a say in the same pipeline.
Notice that team size barely doubles the timeline while complexity triples it. The number of people is not what costs you weeks. The number of opinions is.
Where the time actually goes
If you break down a typical six week implementation, the configuration work is a surprisingly small slice.
The largest block is nearly always decisions. What counts as a qualified lead. When a deal moves stage. Who owns an account after handover. Those questions have no technical answer and they cannot be outsourced, because they describe how your company sells.
Discovery and process decisions: roughly forty percent of the calendar.
Data preparation and migration: roughly twenty five percent, and more if the data is old.
Configuration and automation build: roughly twenty percent.
Testing, training and the first two weeks of live support: roughly fifteen percent.
Teams consistently underestimate the first block and overestimate the third. That is why implementations slip: the calendar was built around the easy part.
What you can genuinely shorten
Some of the timeline is compressible and some of it is not. Being honest about which is which saves a lot of frustration.
The compressible parts are the ones where preparation replaces meetings. Everything you can decide before kickoff is a week you do not spend deciding it during the project.
Export your data early and look at it. Knowing your duplicate count on day one changes the whole plan.
Write down your current sales stages in plain language before the first session, even if it is wrong.
Name a single decision maker. Most delays are not disagreements, they are unanswered questions.
Cut the first release to one pipeline. You can add the second one live, with everyone watching.
Skip the custom fields you cannot name a report for. You can add them later in minutes.
What you cannot shorten, and should not try
There are three parts where compressing the calendar reliably costs you more than it saves.
We have tried to rush all three at some point, for good reasons, and it went badly enough each time that we now plan them as fixed.
Data cleaning. Importing dirty to hit a date is the fastest way to lose team trust permanently.
The first two weeks after go live. That is when real usage exposes what the test never did.
Process agreement. If two people describe your qualification differently, that gap does not close by launching sooner.
Every week you cut from data preparation comes back as a month of people not trusting their own reports.
What a realistic six week plan looks like
For a mid sized team moving from another CRM, this is the shape we would actually run.
Note that live happens in week four, not at the end. The last two weeks are for the things you can only learn once people are using it for real.
Week one: discovery, process decisions, data export and a duplicate count.
Week two: pipeline and field configuration, data cleaning in parallel.
Week three: test import, review a sample by eye, build the first automations.
Week four: live with the core team, real deals, daily check ins.
Week five: the rest of the team joins, reporting goes on top.
Week six: adjust what the first two weeks of real usage exposed, hand over to the internal owner.
Signals your timeline is slipping
Slippage is visible weeks before the deadline moves. These are the three signs we take seriously.
The field list is still growing in week three.
The go live date is described as when we are ready rather than as a date.
Nobody has looked at the actual data yet, and it is past the halfway point.
Frequently asked questions
Can a CRM be live in a week?
For a very small team with clean data and one simple pipeline, yes. We have done it. What you are buying with that speed is a system that covers the basics, and you should plan a second round a month later once real usage shows you what is missing. That is a reasonable trade, as long as it is a choice rather than a surprise.
Why does a migration add so much time?
Because a migration is two projects. You are designing the new system and forensically understanding the old one at the same time. Fields that nobody can explain, deals in stages that no longer exist, contacts duplicated across three years of imports. Most of that time is investigation, not moving data.
Does the number of users drive the timeline?
Much less than people expect. Going from five to fifteen users adds days of setup. Going from one department to three adds weeks, because every process decision now needs agreement across teams that sell differently. Complexity of opinion is the real driver.
Should we wait until the quiet season?
Usually not. Teams postpone into a quiet period that never quite arrives, and meanwhile the spreadsheet keeps costing them. A better approach is to keep the first release small enough that it fits alongside a normal working week.
When is an implementation actually finished?
It is not, and that is a feature rather than a problem. What ends is the project. What continues is ownership: someone reviewing the pipeline monthly, retiring what is unused, and adjusting as the sales process changes. Implementations that are declared finished tend to be the ones that quietly drift.
