From Excel to CRM: Moving Sales Off Spreadsheets
Every B2B team starts in a spreadsheet. It works until it does not. Here is what breaks first, how to tell you have hit the limit, and how to move without losing deals.
We open a lot of first-time CRM accounts. In almost every one, the honest starting point is the same: a spreadsheet that grew into a system nobody designed. It is not a stupid choice. A spreadsheet is free, everyone can use it, and for the first twenty deals it is genuinely faster than any CRM. The problem is that it fails quietly. Nothing crashes. You just start losing things you never notice you lost. This guide is about spotting that moment and getting past it without a painful migration.

What breaks first in a spreadsheet pipeline
The spreadsheet itself is rarely the problem. The problem is everything that lives around it and never makes it in.
A quote goes out from someone's mail. A call happens on the phone. A follow-up gets promised in a meeting. None of that lands in the sheet, because putting it there is manual work that nobody has time for on a busy Tuesday.
So the sheet slowly stops describing reality. And the moment it stops describing reality, every decision you take from it is a guess with a number attached.
History disappears. You can see a deal is open, not what happened three weeks ago or who said what.
Nobody knows which version is current. Two people edit, one wins, and the loser never finds out.
Follow-ups depend on memory. The deals that get chased are the ones someone happens to remember.
Reporting becomes archaeology. Every question from the board turns into an afternoon of rebuilding.
Handovers hurt. When someone leaves, their deals leave with their inbox.
The cost of a spreadsheet pipeline is almost never the deal you lose. It is the deal you never followed up on, which nobody ever counts.
How to tell you have actually hit the limit
Do not move because a blog told you to. Move when you recognise more than two of these.
These are the signals we see in practice, and they are all measurable in an afternoon. If none of them apply, stay in the spreadsheet a bit longer. That is a legitimate answer.
More than one person needs to update the same pipeline in the same week.
You cannot answer, without opening a mailbox, what happened last on a specific deal.
You have been surprised by a deal going quiet for a month.
Your forecast and your actuals disagree by more than a third, twice in a row.
You spend more than two hours a week rebuilding the same report.
Someone has left and you had to reconstruct their pipeline from their inbox.
What a CRM actually changes, and what it does not
A CRM does not sell for you. It will not fix a proposition that is not landing, and it will not make a team follow up that did not want to follow up before.
What it does is remove the manual step between something happening and that something being recorded. Mail syncs. Calls log. Activities sit on the deal instead of in a head. That is the whole trick, and it is worth a lot.
The second thing it changes is that the pipeline becomes a shared object. Not your version and my version. One version, with a history anyone can read.
If your team does not follow up today, a CRM will show you that in high resolution. It will not solve it. That part is process, and it comes after.
How to move without losing deals
The migration itself is the part people fear most and it is usually the easiest part. The risk is not technical. The risk is that you carry a mess across and now you have an expensive mess.
Do it in this order. It takes longer to read than to do.
Freeze the sheet. Pick a date and time. After that moment, nothing new goes in the spreadsheet.
Split the file. Companies, people and deals are three different things and they need three different imports.
Clean before you import, not after. Deduplicate, fix the obvious spelling, and drop the columns nobody has used in a year.
Decide what history is worth carrying. Open deals: everything. Closed deals: usually just the outcome and the amount.
Import into a test environment first, look at ten records with your own eyes, and only then do it for real.
Keep the frozen sheet. Read-only, somewhere findable, for six months. You will want it twice and then never again.
The single most common mistake is importing dirty data because cleaning felt like a delay. You do not save that day. You pay it back with interest, in a system your team now distrusts.
Which CRM, if you are coming from a spreadsheet
Coming from Excel, the biggest risk is picking a system that is too heavy. A platform that can do everything will ask you to configure everything, and a team that just left a spreadsheet has no appetite for that.
Pick the simplest system that covers what breaks today. You can always grow into more. Growing out of something oversized is much harder, because by then your processes are built on it.
We work most with Pipedrive for exactly this reason. It is close enough to a pipeline view that a spreadsheet team recognises it on day one, and it has enough depth underneath that you do not outgrow it in a year. That is a preference formed by implementation work, not a rule. If you want the honest comparison, we wrote one.
What good looks like in the first thirty days
Do not measure a new CRM on features enabled. Measure it on whether the pipeline is true.
Three questions, asked at the end of the first month. If all three are yes, the move worked.
Can you open any active deal and see what happened last, without opening a mailbox?
Does the deal count in the system match what the team says out loud in the pipeline meeting?
Has anyone reopened the old spreadsheet to do actual work?
That third question is the real test. As long as the spreadsheet is still in use, you do not have a CRM. You have two pipelines and one of them is lying.
Frequently asked questions
How many people do you need before a CRM is worth it?
There is no headcount that makes it automatic. We have seen a single founder who badly needed one and a team of six who were fine for another year. The trigger is shared work, not team size. The moment two people touch the same deal, a spreadsheet starts costing you more than it saves.
Can we import our Excel file straight into a CRM?
Technically yes, and that is exactly why it goes wrong so often. A sales spreadsheet usually mixes companies, contacts and deals in one row. A CRM keeps those as three linked records. Splitting the file properly before import is the difference between a clean start and a system full of duplicates.
How long does the move take?
For a small team with a clean file, a working setup takes days rather than weeks. The variable is almost never the software. It is how long it takes to agree on your own pipeline stages and to clean the data. We wrote a separate piece on realistic timelines.
What if the team refuses to use it?
That is the normal outcome when a CRM is introduced as an administration duty. It gets used when it gives something back on day one, usually mail sync and follow up reminders that people actually wanted. Adoption is a design choice, not a training problem.
Do we lose our history?
Only if you decide to. Open deals should carry their full history across. For closed deals, most teams keep the outcome and the value and let the rest stay in the archived spreadsheet. Carrying everything sounds safer and mostly just imports noise.
